What you are paying for

AI consulting is not one thing. The price depends on which of three kinds of work you are buying.

Advice. Someone senior looks at your business and works out where AI can remove hours or margin leakage. They tell you what to do in what order. This is a roadmap, an audit or a strategy session. It is priced by the days it takes.

A build. Someone takes one workflow, such as invoice coding, quoting or order entry, and puts an automation into production against your real systems. This is priced by scope and complexity.

A retainer. Someone senior is on call to review vendor pitches, check internal builds and answer the questions that come up between projects. This is priced monthly.

Large consulting firms sit above every one of these ranges, often by a multiple. That is not always wrong, though it is wrong for a business with two hundred staff and one finance team.

What pushes the price up

Three things reliably make an AI project cost more than the first estimate.

The inputs are messier than anyone admitted. Orders that arrive as photos of handwritten lists cost more to automate than orders that arrive as spreadsheets.

More systems are involved than the brief said. An automation that reads from one system and writes to one system is a different job to one that touches four.

Nobody measured the current process. If you do not know the error rate of the manual process today, the consultant must build that baseline first. Only then can they prove the automation beats it.

What a fair quote looks like

A fair quote is fixed price per stage, with the next stage quoted only once the current one is done. It tells you what is in scope and what is out. It names what you will have at the end and who inside your business will run it.

Be cautious of a quote for a build that has not been preceded by discovery. Nobody can price an automation properly without sitting with the people who do the work today.

Be equally cautious of a roadmap that costs more than the first build it recommends. Advice is valuable, but it must not be the most expensive thing you buy.
